01 · Brief

Salucro’s 45-person India engineering division needed a stronger operating model to demonstrate its long-term viability. The organization was largely flat, with concerns around delivery accountability, cross-region communication, and perceived code quality.

The mandate was not simply to add process. It was to build an organization people trusted to deliver.

02 · Ownership

Technical ownership

Built the modern front-end architecture, centralized design system, and foundational components using React, Next.js, TypeScript, Node.js, and CSS Modules—replacing legacy PHP applications.

Leadership impact

Reorganized the division, established management and delivery practices, and developed junior front-end engineers into full-stack engineers and senior engineers into leaders.

03 · Operating model

The flat organization became five independent delivery teams, each containing front-end, back-end, and QA capabilities. Design remained centralized. Two Associate Engineering Managers, four Scrum Masters, five Team Leads, Product Owners, consistent ceremonies, one-on-ones, mentoring, and performance management created clear ownership and higher shared standards.

04 · Outcome

Within six months, the reorganized division reached sustainable profitability and became a preferred delivery partner across the company. Twelve senior engineers were promoted into Team Lead and Tech Lead roles.

Some later became Engineering Managers and continued serving under the U.S. Bank banner after Salucro’s acquisition—evidence that the leadership system endured beyond one manager’s tenure.

05 · Supporting field records

Carvana · Customer Care

Led a 9–11 person platform team supporting five engineering groups and a 400+ person advocate organization. A controlled Salesforce migration completed three weeks early and reduced the footprint by 2,000 licensed seats.

CUBEX · Engineering

Improved legacy .NET Framework reliability through deployment discipline, instrumentation, and Azure Bicep. Uptime rose from 94% to 99.2% within six months.
